Case Study

How a Construction Company Modernized Financial Operations with a New ERP

Business Challenges

  • Managing a complex ERP migration while maintaining day-to-day financial operations.
  • Ensuring accurate data migration across multiple modules without internal technical expertise.
  • Driving user adoption and readiness for a new system amid resistance to change.

Key Outcomes

  • Accelerated month-end close by 60% through the implementation of Sage Intacct and automated workflows.
  • Reduced ERP and finance labor costs significantly by replacing legacy systems and streamlining AP and AR processes.
  • Improved financial visibility and control by enabling real-time reporting, dashboards, and structured master data.

Project Overview

Our team partnered with a middle-market construction company headquartered in Orange County.  As the business continued to grow, its legacy on-premises ERP system no longer supported the level of automation, reporting, or scalability required to operate efficiently.

The client engaged DLC to lead the ERP migration from Sage 300 to Sage Intacct. The engagement required deep finance and accounting expertise, strong technical knowledge of ERP systems, and disciplined project management to ensure a successful transition without disrupting operations.

Business Challenge

The client needed to modernize its financial systems to improve efficiency, reporting, and scalability. However, the internal team lacked experience with Sage Intacct modules, data structures, and how subledger activity flows into the general ledger. This gap made it difficult to manage the implementation internally, particularly given the volume and complexity of historical data.

The project presented several challenges. User acceptance testing (UAT) proved difficult, as some staff required additional support to adapt to the new system. Significant effort was required to clean, map, and validate data across numerous master data tables to ensure a successful migration. In addition, the company needed extensive training and one-on-one coaching to ensure all users were prepared by go-live.

Without the right support, the client risked data integrity issues, delays in adoption, and operational disruption during and after implementation.

The Approach

DLC served as the project management and financial operations lead for the ERP migration. We applied a structured waterfall methodology, mapping all milestones and completing each phase before moving to the next.

Our team coordinated closely with implementation, integration, and data partners to manage requirements, timelines, and validation efforts. Key components of the approach included:

  • Leading the implementation of Sage Intacct and integrating the client’s purchase order system and payroll system using APIs.
  • Designing and executing a two-phase data migration strategy covering over two decades of historical data.
  • Overseeing a dual-entry period to ensure accuracy and continuity before full cutover.
  • Conducting extensive data scrubbing, mapping, and validation across all major master data tables.
  • Delivering hands-on training, documentation, and twice-weekly coaching sessions to prepare users for go-live.
  • Building reports and dashboards to support real-time financial visibility post-implementation.

Throughout the engagement, we maintained close communication using shared collaboration tools and documented every step to ensure transparency and accountability.

The Results

  • Accelerated financial close cycles by automating workflows and enabling real-time reporting within the new ERP.
  • Reduced accounts payable effort by up to 40–80 hours per week, allowing the reassignment of staff to field operations.
  • Lowered ERP costs by approximately 70% by moving from an on-premises system to a subscription-based cloud platform.
  • Freed up one full-time AR role, with projected annual savings of approximately $250K.
  • Simplified the chart of accounts, reducing over 700 accounts to just 58 for greater clarity and control.
  • Delivered an estimated 7,500 hours of annual efficiency gains across the organization.
  • Enabled advanced budgeting, forecasting, dashboards, and audit support through modern system capabilities.
  • Improved cost control and reporting accuracy by leveraging location- and department-based financial tracking.

The ERP transformation positioned the company with scalable, efficient financial operations and stronger visibility across projects, departments, and locations. DLC continues to support the client with accounting assistance as needed, reinforcing our role as a trusted partner.
